Beyond the challenger playbook: how incumbents can move faster without risking trust

1. The industry talks about incumbent banks needing to "learn from challengers." What's your perspective on this? What might incumbents get right or wrong when they take that approach?

The real lesson isn’t about looking or feeling more like a challenger app. It’s about becoming obsessively client-centric, shifting from a product-focused mindset to a customer-problem-focused one. Solving the pain points now and anticipating what they’ll be in future.

2. Hyperlayer works with a lot of established Tier 1/2 banks. Is there a recent moment where you've seen an incumbent genuinely close the gap with digital-native competitors?

Absolutely. Two of our largest customers have built wealth management and family banking experiences that are as good as, or better than, anything the digital challengers offer. And they’ve done it on a platform with a far wider range of products and services than any neobank can match. That combination of challenger-level UX plus incumbent-level resilience, stability and breadth is where the opportunity sits.

3. Banks are often accused of being risk-averse to the point of being too slow. Is that always a bad thing? Do you see speed and controlling for risk as mutually exclusive?

Incumbents are protecting their most valuable asset: trust. So while disruptors have made real progress on digital app capabilities they’re nowhere near incumbents when it comes to trust, and surveys across every market back that up.

Speed and resilience don’t have to be mutually exclusive. It all depends on where that innovation is implemented. Disruptors have perfected speedy developing at app level. Incumbents can and must learn from this. But this is really just about a better UX to standard banking and payments activities. In our language, the app is too ‘cold’ for real product innovation. True transformation must go deeper, but doing it in the core infrastructure is risky: we say it’s too ‘hot’ and that’s why it is slow, risky and expensive. The solution to achieving speed with resilience is a Goldilocks innovation layer that goes deeper than the app but sits above the core. This delivers rapid progress without risking the stability and resilience of existing infrastructure.

If customers see you bringing everything together safely in one place, that trust becomes the foundation for moving faster rather than an excuse to move slower. Historically, both incumbents and challengers have been constrained by what’s possible within their existing architecture. Even neobanks are challenged by how fast they can ship new products – what’s behind the interface is often still constrained. What we’re excited about at Hyperlayer is enabling financial institutions of all types to deploy more rapidly by moving innovation outside the core.

4. AI and agentic banking are dominating every conference agenda this year. What's your honest read: hype or real, right now?

It’ll genuinely change how people engage with financial services, but there are two conditions that have to be met: AI has to be able to actually act on a customer’s behalf, not just advise; and both the customer and the bank need complete trust in that action. Until both are true, it’s still mostly conversation. Once they are, demand from customers will explode.

5. Without giving away too much, what should attendees expect to walk away from your MoneyLIVE session actually being able to do differently?

I want incumbents to leave inspired about what’s genuinely possible in the very near term, knowing they can move much faster than they think, that more is achievable than their current roadmap suggests, and that they’re already sitting on the most valuable asset in financial services, trust. Then the only thing left to do is get going.
